Hello folks, I'm not sure how active this forum is this many years after the game was released, but I thought it was the best place to ask my question. Is it possible to change the mugshot that all of the Mercs from AIM have? I imagine that the faces we see in the Squad UI ingame would be harder to change since they are 3d models (I think), but is it possible to just change the mugshot images seen on the Recruitment area of the AIM website?

Problem with BIA is that files are encrypted and totally not modding friendly. So any changes require quite a lot of reverse engineering.

I've figured out how to swap different face models, portraits, and voices between preexisting mercs and change skin or eye color, but unless I can find a program that lets me convert .ctx files I don't think I can even try to add anything brand new. I am working on a mod that replaces all of the 40 mercs with various action movie stars (just for my own amusement), but unless I can add new portraits and edit the merc's Biography I don't think it will ever be worth making public. :/

Hope your idea gets traction, honestly. One of my biggest gripest with BIA is those horrible horrible 3D portraits. But I don't know if CTX is what you need. Here's what the master BIA modder, svobovyc, says:

File formats

pak - custom archive format being used by JABiA
pak.crypt - encrypted pak files
ctx - compiled text, stores most in game text, supports multiple languages
deg - stores dynamic decal information
cui - compiled user interface file, definitions of in game GUI and its layout
crf - compiled resource file, 3D models used by JABiA
caf - compiled animation file

So you should be looking either at CRF/CAF or CUI files if you want to replace the anims. But if you're looking just to edit their bios, svobovyc already made a tool for CTX files (check the above github):
ctx_magick.exe - decompiles/compiles .ctx files
